ROLO Dispatch Operations Training – XCELERATOR

ROLO Operations System

Lesson 6: Driver Performance Tracking & ROLO Ops Dashboard

This lesson turns operations into measurable performance. If it’s not tracked, it can’t be improved. This is how ROLO builds accountability and scales.

ROLO Rule

What gets measured gets managed. Every driver and dispatcher must be visible in performance data.

Step 1: Define Driver KPIs

Core Metrics

  • On-Time Pickup %
  • On-Time Delivery %
  • Average Delivery Time
  • Stops per Hour
  • Miles per Route
  • Idle Time Between Stops
  • POD Completion Time
  • Failed / Late Deliveries

Why this matters

This identifies top performers, underperformers, and training gaps.

ROLO Standard: Every driver should be reviewed weekly using consistent KPIs.

Step 2: Pull Data from Xcelerator

Where: Reports + Review Orders + Dispatch Logs

What to pull daily/weekly

  1. Completed orders by driver
  2. POD timestamps
  3. Pickup & delivery times
  4. Assigned vs completed loads
  5. Driver activity logs

How to structure it

  • Export to Excel or Google Sheets
  • Group by driver
  • Calculate KPI metrics

Why this matters

Xcelerator holds the data — ROLO turns it into performance visibility.

Step 3: Build Driver Scorecard

What it includes

  • Driver Name
  • Total Orders Completed
  • On-Time %
  • Avg Stops/Hour
  • Late Deliveries
  • Customer Issues

Performance Levels

  • Green: Top performer
  • Yellow: Needs improvement
  • Red: Immediate attention

Why this matters

Creates accountability and clear expectations for drivers.

Result: Better performance, better service, better customer experience.

Step 4: Track Dispatcher Performance

Metrics

  • Orders assigned within SLA
  • Unassigned order time
  • Route efficiency (orders per route)
  • Reassignments / corrections
  • Late delivery rate

Why this matters

Dispatch performance directly impacts service quality.

Step 5: Build ROLO Ops Dashboard

Where: Internal dashboard (Excel, Google Sheets, or BI tool)

Core Dashboard Sections

1. Live Operations

  • Open Orders
  • Unassigned Orders
  • At Risk Deliveries
  • Active Drivers

2. Daily Performance

  • Total Orders Completed
  • On-Time %
  • Avg Delivery Time

3. Driver Performance

  • Top Drivers
  • Underperforming Drivers

4. Exceptions

  • Missing POD
  • Late Deliveries
  • Flagged Orders

5. Billing Readiness

  • Orders ready for invoicing
  • Orders blocked (missing data)

Why this matters

This gives leadership a real-time view of the entire operation.

Non-Negotiable: If leadership cannot see operations in one place, control is lost.

Step 6: Automate Reporting

What to automate

  • Daily KPI reports
  • Driver scorecards
  • Exception alerts (late, missing POD)

How

  • Scheduled exports from Xcelerator
  • Google Sheets auto-refresh
  • Simple dashboards (Looker Studio / Excel)

Why this matters

Removes manual work and ensures consistent tracking.

Lesson 6 Completion Standard

ROLO is fully optimized when driver performance is tracked weekly, dispatch performance is measurable, and leadership has a real-time dashboard showing operational health.
